Yesterday’s post on using a new type of SWOT analysis to stimulate bolder strategic conversations in strategy meetings garnered quite a bit of attention. It received enough attention that we decided to share an additional strategic thinking exercise that puts a twist on the typical SWOT analysis.

In this case, the letters in the SWOT analysis name still stand for strengths, weaknesses, opportunities, and threats. To add depth and breadth to the strategic thinking exercise, however, we add four probes to each area of the SWOT analysis. This helps a group inside of a strategy meeting work harder and more effectively to generate ideas.

Adding Deeper Dimensions to a SWOT Analysis

Here are the four questions associated with each SWOT analysis area:

What are our STRENGTHS relative to:

What are WEAKNESSES relative to:

What are OPPORTUNITIES relative to:

What are THREATS relative to:

You can use this strategic thinking exercise with a group to help them push their thinking into areas they might otherwise ignore – purposely or by accident.

Going into a strategy meeting today that is sure to be a snoozer?

Even if you are going into the meeting with the same old people, the same old topics, and the same old expectations to just get a strategy done and put into a notebook on a shelf so you can go back to doing what you’ve always been doing, there is hope!

Here is a way you can turn a typical strategic thinking exercise into something new and fun that both adds variety to your strategy meeting AND could trigger some new ideas to get our strategy out of a rut!

You have no doubt heard of a SWOT analysis. It highlights your organization’s strengths, weaknesses, opportunities, and threats.

In many companies, the list of items on the SWOT analysis does not change all that much from one year to the next.

Are you up for changing that?

Use a New SWOT Strategic Thinking Exercise Nobody Expects

Go into your next strategy meeting with a different spin on this important, yet tired old strategic thinking exercise.

Strategic-Planning-Fun

Split your group into two or four groups if it is large enough. If not, then let the entire group work on the four questions within this different SWOT strategic thinking exercise.

Once you have everyone situated, here are your four new SWOT questions:

  • What are important things we avoid doing (that we should do) because they are Scary for our brand?
  • What are Wild and creative ideas our competitors or other relevant companies are doing that we need to consider?
  • What can we do next year that would be Outrageous and bold?
  • What can we do in the marketplace that will be the most Threatening to our competitors?

Yes, try a SWOT strategic thinking exercise looking for ideas that are:

  • Scary
  • Wild
  • Outrageous
  • Threatening

This new type of SWOT analysis is good for at least twenty minutes of new thinking at your strategy meeting to get people out of the humdrum of strategic planning.

And be on the lookout for crazy ideas. You can always adjust those ideas and harvest them for great new strategies you might have never generated if you had not been looking for ideas that at first seemed ridiculous!

As we mentioned, business people are expending considerable energy preparing for strategy planning meetings. That is evidenced by our web traffic as searches for effective strategic planning exercises and effective strategy meetings jump.

Invariably, executives are seeking information on strategic thinking exercises suited to making strategic planning participants more effective and successful.

Strategic Thinking Exercises – Some Work, Some Don’t

That is why whenever we’re working in the Brainzooming R&D lab on new strategic planning exercises for clients, I’m reminded of this video. It’s a Monty Python sketch called “World Forum.” In it, Eric Idle plays a talk/gameshow host quizzing the big players in communism and socialism.

Why, you may ask, does this video remind me of strategic planning exercises?

Because the Monty Python sketch demonstrates how asking questions that participants aren’t suited to answer tanks strategic planning meetings. That’s why this video was an early inspiration for the Brainzooming approach to strategic thinking exercises.

Think about how closely the sketch matches your strategic planning meeting experiences.

In the first round, the host asks experts in communism and socialism about trivia questions pertaining to English football. Despite how opinionated they are in their fields of expertise, they can’t contribute beyond what they know. In the second round, it’s only through dumb luck that one of them positively answers a question far afield from what you’d expect they know. Finally, in the third round, a few questions about their areas of expertise lead to beneficial answers. After the topic returns to English football, however, it’s back to silence.

That’s just like many strategy meetings. Employees that rarely deal with strategy formally are peppered with questions and exercises about corporate strategy and business analysis they are ill prepared to answer. As a result, participants are frustrated and feel as if they wasted their time.

It doesn’t have to be like that, though.

At a recent keynote presentation, an attendee asked me who should facilitate strategic planning for your company – someone outside or inside the company?

As I told the audience, a big part of what we do is offer strategic planning facilitation and development for clients. Yet the Brainzooming methodology started when I was facilitating strategic planning INSIDE our corporation.

Since we’ve had success in facilitating strategic planning from both insider and outsider roles, my answer was, “It depends upon the person and the situation.”

10 Vital Characteristics for Someone to Facilitate Strategic Planning

Relative to the personal side of strategic planning facilitation, here are ten characteristics to look for in the person facilitating group collaboration-oriented strategic planning for your organization:

  1. Strong listening skills – to entire interactions and to bits and pieces of interactions, to what is being said and what isn’t being said
  2. The ability to put pieces of ideas together to make them stronger
  3. They either don’t have a stake in the outcome or can put those interests aside
  4. Somebody that’s funny, glib, and quick on his or her feet
  5. They have at least a basic knowledge of the topic
  6. The person is smart and strategic
  7. They understand structures and relationships they can apply to even unfamiliar industry settings
  8. Willing to both serve and challenge participants
  9. Have a strong grounding in business, creative, innovation, and strategic principles
  10. Have adequate time to prepare to facilitate

As you can see, these personal characteristics for strong strategic planning facilitators work irrespective of whether someone is inside or outside the organization.

It is definitely viable that a facilitator from inside the company can lead strategic planning.

  • Start preparing your strategic foundation and situation analysis updates by asking, “What things still apply and are relevant for next year?”
  • Don’t demand more precision in the planning work than you have certainty in your future situation.
  • Prioritize the time you invest in creating specific product/service marketing plans based on each one’s expected contribution to revenue and profit growth.
  • Look at how many strategies and tactics you actually implemented this year, and use that as the threshold for how deeply detailed your plan for next year should be.
  • If you have a bunch of unimplemented strategies and tactics for this year that are still sound, simply use those for next year’s plan.

When do you start thinking about your organization’s strategic planning process? Have you started thinking about it yet for next year?

In the corporate world, I used to start planning for planning in April.

Seriously, we started in April, laying out how we’d approach everything so that by the time we engaged the rest of the organization in mid-summer we had everything ready to go.

Spending that much time planning was a luxury when the strategic planning process suddenly became important to our company. That’s one way of saying, don’t freak out if you have responsibility for directing strategic planning and haven’t started thinking about it yet.

Jump start Your Strategic Planning Process

If you are playing a role in shaping your organization’s strategic planning process for next year, it IS probably a good time to start asking these 12 questions, just to make sure you’ve played through all the variables you can manage to deliver great results for the coming year:

Process Questions

  • Do we have strategic insights in place from last year’s strategic planning process?
  • How aggressively do we need to update them for this year?
  • What worked and didn’t work about the last round of planning?
  • What do we need to change about the upcoming strategic planning process to make it more effective and efficient?
  • What’s the minimal amount of plan documentation we need to do to align everyone toward the company priorities?

People Questions

  • Who should be on our core planning team?
  • Do we have representation from all the vital parts of the organization?

Timing Questions

  • How long does it typically take us to get a plan put together?
  • What are our options for shortening the amount of time this year?
  • Are there short cuts we can take that won’t compromise the strategic impact?
  • How much time are people able to invest in strategic planning this year?
  • Will that amount of time increase or decrease as we get further into the fall and end of year?

Take a run at those questions and see where you stand for your next round of strategic planning.
